Bayesian sales forecasting your CRO can defend in a board meeting
The classical sales forecast is a gut adjustment with extra steps
The standard sales forecast asks each rep to grade their pipeline into commit, best case, and pipeline. The manager rolls it up and applies a personal adjustment based on rep credibility. The CRO rolls those up and applies another adjustment based on category history. By the time the forecast reaches the board, it is a stack of human judgments with no traceable math.
The accuracy this produces is consistent with what the math suggests: 15–25% miss rates quarter over quarter, with the variance dominated by which reps were optimistic that quarter and how much the CRO was hedging. The CFO does not actually trust the number — the gut adjustment from the CRO is the implicit acknowledgment of that. The CRO does not trust their own number either.
Bayesian forecasting at the opportunity level produces a defensible number
Replace the rep grading with an explicit per-opportunity probability calculated from signals. The signals are knowable and measurable: stage and how long the deal has been in stage, decision criteria documented, contact engagement frequency over the last 14 days, multi-thread coverage, similar-deal historical conversion at this stage, and seller-specific calibration over time. The model produces a close probability per opportunity, the forecast is the sum of probability-weighted ACV.
Bayesian methods make this calculation interrogable. Each opportunity's probability decomposes into prior (the base rate at this stage for similar deals) and likelihood (the signals specific to this opportunity adjusting the prior). The CRO can explain why a deal is at 62% rather than 80% — the champion has not replied in 12 days, the technical buyer was never engaged, two decision criteria are missing — without resorting to gut feel.

Calibration over time is what makes the model trustworthy
A model that produces a probability is not automatically well-calibrated. Calibration means that opportunities the model called at 70% close at roughly 70% across history. We track calibration as a primary metric, plot the calibration curve quarterly, and refit the model when calibration drifts.
Without calibration, the model is just a rep grader with extra arithmetic. With calibration, the probability is what it claims to be, and the forecast is the sum of correctly-calibrated probabilities. The board can multiply the median forecast by their preferred risk adjustment and trust the result.
Priors encode strategic context the data alone misses
Bayesian forecasting lets the team encode prior knowledge — a strategic shift the company just made, a downturn the industry is heading into, a product launch that should compress sales cycles, a competitive shift that may stretch them. The prior is reviewed quarterly with the CRO and the FP&A team. The priors are explicit, documented, and adjustable.
Classical models implicitly assume the future looks like the past. Bayesian models let the team say 'we have new information that changes the prior' and have that information enter the forecast in a principled way. The strategic conversation produces an input the model uses; the gut adjustment becomes a documented prior.
Confidence intervals are the conversation the CFO needs
The forecast output is not a single number; it is a distribution. Median, 80% interval, 95% interval. The CFO sees that Q4 commit is $51M median with 80% confidence between $46M and $57M. The board makes decisions calibrated to that range — cash plan that survives the 95% downside, hiring that is conservative at the 20th percentile, spending that is unlocked at the 80th.
Without confidence intervals, every decision implicitly trusts a single number that has historically swung 15–25%. With confidence intervals, the conversation is grounded in what the math actually says about uncertainty. CFOs who switch to this format almost universally refuse to go back.
Continuous reforecasting beats quarterly cliff drops
Quarterly forecasts produce quarterly surprises. A continuous reforecasting pipeline runs nightly against current pipeline state and updated assumptions, producing a forecast that is always current and a delta against prior versions that highlights what changed and why.
The CRO sees movement in the forecast as it happens. The board sees a current view at every meeting, with documented evolution between meetings. The classical 'how did we get here' conversation gives way to 'what is the forecast now and what changed,' which is a more useful conversation for actually steering the business.
Adoption is what closes the loop
The forecast is only as good as the pipeline data it runs on. Bayesian forecasting reinforces auto-logged activity and structured opportunity data because the model penalizes incomplete records. Reps with cleaner data get more accurate forecasts; reps with sparse data get higher uncertainty bands. The feedback loop tightens hygiene over time.
